Every Tool in DelayLens

An exhaustive reference of all forensic, diagnostic, reporting, and planning tools available directly in Microsoft Excel for Primavera P6 XER files.

Group 1 Schedule Views & Gantt Charts

8 Tools
Schedule View P6 Layout in Excel

Writes an XER to an Excel sheet in authentic P6 layout: structured by WBS hierarchy (exactly as P6 displays it), or grouped according to P6's Group & Sort parameters by activity code hierarchies, activity type, status, or calendar. Choose and order columns, calculate baseline dates and variances from any baseline XER, flag actual dates with 'A', and render summary bands that roll up dates and costs. Layout configurations are saved, with the last used layout offered automatically on next run, and can be edited or consumed directly by Gantt Chart and Create Update Sheet.

XER Tables Raw File Extraction

Extracts and writes every underlying table of a Primavera P6 XER file directly to its own dedicated Excel worksheet, preserving the exact relational schema, column definitions, and data types found in the raw file.

Color WBS Visual Hierarchy

Automatically applies distinct visual color coding to WBS summary rows across hierarchical levels on the active Excel sheet for rapid navigation and readability.

Customize Colors Styling Palette

Configure background fill colors, text typography colors, and font sizes for up to 14 distinct WBS levels. Configurations are persisted and applied seamlessly across Color WBS and Import Schedule workflows.

Group / Ungroup Native Outlining

Groups each WBS row with its subordinate child activities using native Excel outline hierarchy (supporting up to Excel's 8 nested grouping levels) for instant expanding and collapsing of project branches.

Sum Levels Dynamic Formulas

Injects live, formulaic SUBTOTAL roll-up calculations on WBS summary rows: sums for financial and unit values, earliest start dates, and latest finish dates that recalculate automatically.

Gantt Chart Direct from XER

Renders full timeline Gantt charts directly from an XER file: displays schedule columns (including baseline dates and status) alongside interactive timeline bars across weekly, monthly, or daily scales. Highlights critical paths in red, displays progress up to the data date line, plots milestone diamonds, WBS summaries, and baseline comparison bars, with custom titles and palettes.

Gantt from Sheet Ad-Hoc Visualization

Draws timeline Gantt bars directly alongside any arbitrary schedule worksheet in Excel, utilizing the user-designated Start, Finish, total float, and baseline reference columns.

Group 2 Progress Tracking, S-Curves & Histograms

4 Tools
S-Curve Multi-Update Earned Value

Plots cumulative baseline planned curves against earned value at each schedule update's data date across any quantity of chronological updates, accompanied by completion forecast curves projected from the latest update. Configurable by cost or manhour units; absolute values, percentages, or dual axes; early planned vs. late date baselines; WBS filtering; and Schedule Performance Index (SPI) tracking per update.

Histogram Resource & Cost Distribution

Generates period-by-period resource unit (hours or days) or financial expenditure histograms, contrasting planned, actual, and forecast quantities. Generates dedicated per-resource data columns, stacked graphical charts, WBS filters, and early vs. late date profiles.

Period Details Activity-Level Drilldown

On an active S-Curve or Histogram worksheet, select any period rows to instantly isolate and list the specific underlying activities driving those numbers: planned scope, earned progress achieved between updates (reconciling to S-Curve earned steps), earned progress distributed across actual dates, and remaining forecast work.

Calendars Shift Patterns & Holidays

Produces a dedicated worksheet for every calendar in the XER file: details standard working hours, weekly working day patterns, and full-year monthly visual grids highlighting working days, weekends, declared project holidays, and custom exception hours.

Group 3 Schedule Quality, Integrity & Trend Diagnostics

3 Tools
Schedule Check Integrity & Logic Auditing

Comprehensive logic and schedule integrity inspection on an XER file: audits float bands, activity durations, hard/soft constraints, resource and cost assignments, calendar integrity, scheduling calculation options, relationship types and lead/lag values, missing and dangling logic ties, out-of-sequence progress, circular logic loops, redundant links, and Level of Effort (LOE) driving logic. Validates critical path continuity from data date to project completion, performs a critical path sensitivity test (verifying that a synthetic delay moves completion by the expected amount), and performs recalculation checks comparing stored dates against a live CPM reschedule. When evaluated against the previous update, it audits progress quality, temporal violations (progress reversals, future actuals, backdated or modified historical actuals), activity and logic modifications, critical path migration, float consumption, and Last Planner measures (PPC, TA, TMR). When evaluated against a baseline, calculates Baseline Execution Index (BEI) and lists delayed activities. Every metric yields count, percentage, and pass/warn/fail indicators against customizable thresholds, backed by dedicated activity detail sheets.

Float Burndown Float Consumption Mapping

Tracks the historical evolution of total float across a chronological series of schedule updates: charts counts of critical, near-critical, and negative-float activities alongside completion float per update. Generates float history heat maps by activity and WBS to pinpoint when float was first exhausted and which paths subsequently recovered.

Delay Trend Bifurcated Slip Trajectory

Executes Half Step analysis across every update window in a chronological series: isolates progress delay vs. revision delay per period, tracks cumulative delay accumulation, calculates slip rate per 30 days, assesses acceleration or deceleration trends, and forecasts project completion if current slippage trajectories continue (including milestone breach dates).

Group 4 Forensic Delay Analysis (AACE 29R-03 & 52R-06)

8 Tools
Time Impact Analysis (TIA) AACE 52R-06 & 29R-03 MIP 3.6

Prospective and contemporaneous delay analysis: delay events and fragnets are defined on dedicated TIA Events and TIA Fragnets worksheets (generated via Create Delay Event Sheets), inserted into an update schedule, and rescheduled. Quantifies discrete impact of each event alone and cumulatively in chronological event-date sequence, categorized by responsibility; executes the mandatory AACE 29R-03 zero-duration fragnet validation test; identifies the driving path with fragnets; and exports the impacted XER for Primavera P6.

Collapsed As-Built AACE 29R-03 MIP 3.8

Two-step retrospective delay analysis. Build Model: reconstructs the as-built schedule as a fully logic-driven CPM network that accurately reproduces every actual date (actual durations, observed controlling predecessor gaps, out-of-sequence links converted to start-to-start, constraints only where unconstrained, 7-day calendars by default per 3.8.K.2), complete with model validation and an overrun/waiting gap worklist pre-filled from delay registers. Collapse: systematically extracts attributed delay days by party (Owner but-for / ECD, Neutral and concurrent / END, Contractor / NND), evaluating each event independently and in reverse chronological sequence, outputting full change audit tables, analogous critical paths, and collapsed XER files.

Windowed Collapsed As-Built AACE 29R-03 MIP 3.9

Accessible via the Collapsed As-Built menu: each update after the first becomes an as-built model of the specific window it closes (reproducing actual dates to data date, remaining work logic-driven with blindsight or hindsight actuals per 3.9.F.5). Compiles waiting gaps, duration overruns, and delay activities by window (register events route to their respective date window), collapsing each window independently to calculate ECD / END / NND, collapsed finish dates against previous updates, comprehensive change tables, and windowed collapsed XERs.

As-Planned vs As-Built AACE 29R-03 MIP 3.1 & 3.2

Compares every activity of the baseline against the as-built record (evaluating early or late planned dates in calendar days): delayed starts, duration extensions, delayed finishes, planned and actual controlling predecessors, logic modifications, out-of-sequence execution, and added or deleted activities. Implements the Daily Delay Measure (3.1.F.1.e) across daily, weekly, or monthly intervals, charging project delay to driving activities, with charts, candidate critical path heat maps, and gross delay reconciliation.

Recreate Updates AACE 29R-03 MIP 3.5

Synthesizes updates at monthly, fortnightly, or weekly data dates, each incorporating the network logic and durations of the latest valid logic source on or before that date (baseline and any revisions or real updates, preserving non-progress changes) alongside historical progress up to that date. Unfinished work is modelled with hindsight (actual duration) or blindsight (planned duration less time worked), exporting verified XER files for Windows Analysis, Half Step, or Windowed TIA. Includes Create Corrections Sheet and Apply Corrections tools to adjust actual dates, durations, percent complete, and links with justification logging.

Windows Analysis AACE 29R-03 MIP 3.3 & 3.4

Contemporaneous period analysis over a sequence of schedule updates (including bifurcated analysis per 3.4): quantifies progress vs. revision delay per window to the target completion, identifies the controlling path at window start, tracks start/finish variances across critical and near-critical activities (defined by float limits or window length per 3.3.G), allocates responsibility from delay events dated within the window, and produces an Entitlement sheet (29R-03 Figure 15: owner = time and cost, contractor = no time, neutral or concurrent = time only). Supports the Daily Progress Method (3.3.F.3) to simulate daily progress on previous logic, charging movement to controlling activities.

Windowed Time Impact AACE 29R-03 MIP 3.7

Multi-base contemporaneous time impact analysis: inserts chronological delay events from the delay register into the update immediately preceding each event; carries incomplete fragnets into subsequent updates with remaining durations; models owner, contractor, and neutral events independently to apportion compensable, excusable, and non-excusable delay days (3.7.I); compares impacted schedules against subsequent actual updates (evaluating shifts in longest path and finish dates per 3.7.H); isolates impacted driving paths; outputs impacted XERs; and reconciles total movement.

Half Step Variance Bifurcation

Splits completion date movement between two schedule updates into pure progress effects and plan revision effects (bifurcated windows): reschedules the half-step and zero-step using an internal CPM engine matching P6 calculation rules, tabulating revisions and isolating driving paths.

Group 5 Schedule Risk Analysis (Monte Carlo Simulation)

1 Tool
Monte Carlo Quantitative Risk Simulation

Complete schedule risk analysis inside Excel. Create Risk Sheet lists every unfinished activity with its remaining duration, enabling entry of 3-point estimates (minimum, most likely, maximum as percentage of remaining duration), distribution shapes (triangular, PERT, uniform), and optional correlation groups with specified coupling strengths (using a one-factor Gaussian copula). Monte Carlo executes 5,000 iterations (or custom counts) with repeatable random seeds: calculates P10 through P95 finish dates, probability of achieving contractual milestones, frequency distribution charts, milestone confidence dates, criticality index, duration sensitivity, cruciality metrics, tornado sensitivity charts, and correlation tracking. A specialized high-speed simulation engine accelerates runs when reproducing CPM dates identically.
